From Comfort Zone to BIG Zone: A Guide to Mindset Mastery and Growth

Stacey St John

by Stacey St. John  - February 26, 2026

My alarm blared at 4 a.m. like it always did, and I trudged to the kitchen, desperate for that first cup of coffee before diving into the daily grind. Leading the sales division for a global organization meant my inbox was always overflowing, and requests from clients in every time zone were relentless.

A few hours of early-morning work. Shower at 7. Out the door at 7:45. A traffic-clogged, 45-minute commute filled with phone calls to colleagues in Europe and Asia. At my desk by 8:30 to "officially" start my workday. Eight hours in the office. Another traffic-filled drive home. More work before fixing dinner. Crash into bed, utterly exhausted. Rinse. Repeat.

My six-figure job, once a source of pride, had become a ball and chain. The "healthy" salary I worked so hard for was costing me more than just time, it was costing me my freedom. I dreamt about leaving my W2, but the golden handcuffs dug in deep.

I'd started investing in real estate a few years earlier, and new ideas about living off real estate income sparked excitement in me. But then the self-doubt monster reared its ugly head. "You don't have the funds to buy enough properties to make that happen yet," it whispered. "You'll have to stick it out a while longer."

Meanwhile, on the side, I was doing something that would change everything. Every morning, instead of jumping straight into corporate work, I started spending my early hours on me, learning to silence my self-doubt and start believing in the person staring back at me in the mirror.

I devoured books, articles, and podcasts about the mind and how to rewire it. I experimented with new habits. And I started applying a framework that was taking shape in my head, a framework built on alignment, strategic action, and an unshakable commitment to my vision.

That framework would eventually become the LIVE BIG framework. And the result? In two years, I took $50K and turned it into a $2M real estate portfolio.

This LIVE BIG case study isn't about bragging. It's about showing you, step by step, exactly how the Boss² Up framework, the Commit-Be-Do mindset, Dream Seeds, Watering Cans, and knowledge hacking all came together in the real world, messy, imperfect, and incredibly powerful. If I can do it as a regular Midwestern wife and mom, you can apply these exact same principles to whatever dream is burning inside you right now.

The LIVE BIG Framework: A Quick Refresher

Before we dive into the case study itself, let me give you the foundation. The LIVE BIG framework is built on three core principles that act as your compass for creating a life of fulfillment and success on your terms.

Principle 1: Boss² Up. This is about aligning your Behaviors with your Outcomes, using Strategy, Skills, and Systems to map out a step-by-step plan. When you Boss² Up, you have clarity and an action plan to forge ahead with laser focus. B = Behaviors. O = Outcomes. S = Strategy. S² = Skills and Systems.

Principle 2: Show Up. This isn't about perfection. It's about committing to being your best self, prioritizing your wellbeing, understanding how your mind works, and radiating confidence that attracts opportunities aligned with your values.

Principle 3: Step Up. True growth happens when you face challenges and fears head-on. You embrace calculated risks, knowing setbacks are stepping stones, not roadblocks. When failures happen, you fail forward.

In LIVE BIG, I teach that these three principles work together like a GPS for your goals and dreams. Miss one, and you'll end up off course. Nail all three, and you create unstoppable momentum.

Boss² Up in Action: How Alignment Changed Everything

Here's what I learned that transformed my approach to goal-setting forever: alignment is the difference between spinning your wheels and experiencing meaningful progress.

I got this lesson firsthand when I was on the leadership team for a global consulting firm implementing Gino Wickman's EOS system, the Entrepreneurial Operating System. Each week, we'd review our quarterly goals and break them down into clear, actionable tasks. The following week, we'd repeat the process, always refining and executing.

It felt like a roadmap continuously unfolding, each step chosen with purpose. What I learned is the true power of alignment, how turning big visions into focused weekly actions creates unstoppable momentum. Success doesn't happen by chance. It happens by design.

Wickman's approach, detailed in his bestselling book Traction, has been implemented by more than 250,000 businesses worldwide. The core concept is simple but powerful: when everyone is aligned around a shared vision and executing on clear priorities, the business gains traction instead of spinning.

Fast forward to building my real estate portfolio, and this same philosophy became my cornerstone. I didn't just buy properties and hope for the best. I Boss²ed Up, aligning every daily action with my target outcomes.

"Success isn't something that just happens ,  success is learned, success is practiced, and then it is shared." ,  Sparky Anderson

Planting the Dream Seed: The $2M Vision

In the LIVE BIG framework, your target outcomes are your Dream Seeds, the specific, measurable goals you want to cultivate in your Garden of Dreams. And the first step is always getting crystal clear on what you're planting.

My Dream Seed was specific: Build a $2M real estate portfolio that generates enough passive income to replace my six-figure corporate salary.

Notice what I didn't say. I didn't say "grow my real estate business" (too vague). I didn't say "make more money from properties" (not measurable). I said $2M portfolio. Clear. Specific. Measurable. That clarity made all the difference.

Here's why specificity matters so much: your brain can't build a roadmap to a fuzzy destination. When you tell your conscious mind (the tiger, as I call it in LIVE BIG) exactly where you're going, it recruits your subconscious mind (the elephant) to help navigate. The two most powerful forces in your brain start working together instead of pulling in opposite directions.

And here's a crucial detail: my Dream Seed focused solely on what I could control. I couldn't control the real estate market. I couldn't control interest rates. But I could control my strategy, my education, my daily actions, and my mindset.

Crafting the Watering Cans: Building a Real Strategy

Once you have your Dream Seed, the next step in the LIVE BIG framework is crafting your Watering Cans, three to four key focus areas that will nurture your Dream Seed and help it grow.

For my $2M portfolio Dream Seed, my Watering Cans looked like this:

Watering Can 1: Property Acquisition Strategy. What types of properties would generate the best returns? Where should I invest geographically? What was my buying criteria? I needed market research, financing knowledge, and deal analysis skills.

Watering Can 2: Revenue Optimization. Once I owned properties, how would I maximize income? This meant understanding short-term rental platforms, pricing strategies, guest experience, and seasonal trends.

Watering Can 3: Operations and Systems. A portfolio doesn't run itself. I needed property management systems, maintenance protocols, guest communication processes, and financial tracking.

Watering Can 4: Knowledge and Team Building. I didn't know everything about short-term rentals. I needed to find the right people, a property manager, maintenance contacts, mentors, and build the skills I didn't yet have.

Under each Watering Can, I broke things down further into key initiatives, then into specific action steps. Just like the book-writing example I share in LIVE BIG, where I took the seemingly daunting goal of writing a bestseller and broke it into manageable daily tasks, I took the seemingly impossible goal of a $2M portfolio and made it actionable.

Then came the weekly sprinkle: "What are the things I will do THIS WEEK to move each Watering Can forward?" Repeat every week until the initiative is complete.

Stacey Says: "A thriving business isn't a coincidence, it's the result of a well-crafted plan, executed with precision. When you define your Dream Seeds and build your strategy first, the next steps become crystal clear."

Commit-Be-Do: How I Flipped the Script

Here's where mindset met strategy. Because having a great plan means nothing if you're operating from the wrong mental framework.

Most people live in "Have-Do-Be" mode: Once I HAVE enough money, I'll DO the things a successful investor does, and then I'll BE a successful real estate mogul.

But that's backwards. And it's exactly the trap that sinks most entrepreneurs.

In LIVE BIG, I teach the Commit-Be-Do approach:

Commit to your desired outcome, right now, before you have "proof" it will work.

Be the person who achieves that outcome. How does a successful real estate investor think? How do they make decisions? How do they spend their time? Start being that person today.

Do the things that person does. Make decisions with an investor's mindset. Build your network. Structure your time like a well-oiled machine.

For me, this meant I stopped waiting for permission. I stopped waiting until I "had enough" to feel like a real investor. Instead, I committed to the $2M vision, I showed up every day as a serious, strategic investor, and I did the things a successful investor does, analyze deals, negotiate aggressively, build systems, invest in education.

The Commit-Be-Do approach is the engine that turns strategy into results. Without it, your beautiful Watering Cans just sit there. With it, your Garden of Dreams starts blooming.

Knowledge Hacking: The Shortcut That Wasn't a Shortcut

This is one of my favorite ninja LIVE BIG tricks. Knowledge hacking is about tapping into someone else's experience and expertise so you don't have to figure everything out on your own.

When I bought my first two vacation rentals in Myrtle Beach, I was instantly hooked on my new "Airbnb biz." But the reality of running a 24/7 hospitality operation hit hard. I didn't have the know-how to maximize revenue, screen guests, or become a Superhost.

So I followed Dan Sullivan's "Who Not How" approach and went searching for my "Who", someone with the time, experience, and expertise I didn't have. That's when I hired Jessie. She became my knowledge hack. Jessie took charge of revenue management, guest screening, and everything guest-related. My role? Coordinate maintenance when a repair popped up.

Knowledge hacking isn't about skipping the learning. It's about being strategic about HOW you learn. Instead of spending months watching YouTube videos, I went directly to someone who'd already mastered what I needed.

As my portfolio grew, so did my knowledge hacking. I built a 24/7 concierge team filled with former Airbnb customer service reps. I joined coaching programs. I hired consultants. Every time I hit a knowledge gap, my first question was, "Who's my who?"

Here's what knowledge hacking helps you avoid: lost opportunity costs while you're trying to figure things out alone, costly mistakes from trial and error, and overwhelm from information overload.

The return on investment in knowledge hacking is massive. And it's one of the most underutilized strategies in entrepreneurship.

What Is the LIVE BIG Framework?

What is the LIVE BIG framework and how does it work?

The LIVE BIG framework is a comprehensive personal and business growth system created by Stacey St. John, bestselling author of LIVE BIG. It is built on three core principles: Boss² Up (aligning Behaviors with Outcomes through Strategy, Skills, and Systems), Show Up (prioritizing mindset, wellbeing, and intentional living), and Step Up (pushing through fear, embracing challenges, and taking bold action). The framework includes proprietary tools like Dream Seeds (specific target outcomes), Watering Cans (key focus areas that nurture each goal), the Commit-Be-Do mindset (committing first, then being and doing), and knowledge hacking (leveraging other people's expertise to accelerate results). Together, these tools create a practical, action-oriented system designed to help entrepreneurs, especially women, move from stagnation to momentum and build businesses that fuel their lives rather than drain them.

How Does the Boss² Up Framework Work for Goal Achievement?

How do you use Boss² Up to achieve business goals?

Boss² Up is the strategic alignment engine of the LIVE BIG framework. It stands for Behaviors aligned with Outcomes through Strategy, Skills, and Systems. To use it, start by defining a clear, specific, measurable outcome (your Dream Seed). Then identify three to four key focus areas (Watering Cans) that will nurture that outcome. Under each Watering Can, list the specific initiatives needed, the skills required, and the people who need to own each initiative. Finally, break initiatives into weekly action steps, small, focused tasks you complete each week. This weekly "sprinkling" of action keeps your Dream Seeds growing consistently. The Boss² Up framework works because it creates alignment between your daily hustle and your biggest vision, ensuring that every action you take is purposeful and strategic rather than reactive and scattered.

The Kozy Getaways Milestone: $1.244 Million in Revenue

The same Boss² Up philosophy that built my portfolio became the cornerstone of Kozy Getaways, my vacation rental management business.

The big, audacious goal? Hitting $1 million in revenue.

The moment I launched the business, I started holding weekly leadership team meetings, even though the only one on the team was "me, myself, and I." I set time aside to meet with myself, review my goals, measure progress, and create action steps to build the infrastructure, systems, and processes needed to support a million-dollar operation.

It wasn't just about checking off tasks. It was about laying the foundation for a scalable, sustainable business from the ground up.

Did it work? In our second year, we brought in $1,244,167 in revenue. But seeing that number on the financial report didn't come as a surprise. Why? Because the $1 million goal was always front and center, guiding every decision and every action. I wasn't just grinding, I was building a business with intention, designed to grow and thrive.

This is what the LIVE BIG framework does in practice. It takes the big, scary, seemingly impossible goal and turns it into a series of focused, manageable actions that compound into extraordinary results.

According to Inc. Magazine, entrepreneurs who implement systematic goal-setting and review processes are significantly more likely to achieve their targets than those who rely on ad-hoc planning. The LIVE BIG framework provides exactly that kind of system.

The Allie Cautionary Tale: What Happens Without the Framework

To really understand why the LIVE BIG framework matters, you need to see what happens when someone builds without it. Enter Allie, a real student in my STR Success Accelerator program (name changed for privacy).

Allie was fueled by pure passion. She went into hyper-growth mode, snapping up properties, dabbling in rental arbitrage, and managing bookings for other hosts. Impressive on the surface. But underneath?

Allie built her success on an unstable foundation. She hadn't set up a proper legal structure. Her rental agreements were shaky. She was completely dependent on a single platform, Airbnb, for bookings. Her co-hosting clients didn't have proper agreements in place.

Allie was operating in "Have-Do-Be" mode. She believed she needed to HAVE a thriving portfolio first, then she could DO the work of building a solid foundation, and finally she'd BE a real CEO.

By the time we connected, Allie was drowning. Building a sustainable business required a painful course correction: scaling back her portfolio, letting go of clients, hiring lawyers, and taking a hit on profitability.

Had Allie followed the Commit-Be-Do approach from the start, she would have committed to diversified revenue streams, built a rock-solid entity structure, and created strong client agreements from day one. The result? Less risk, less stress, better reviews, and higher income.

Allie's story isn't unique. I see it all the time. And it's exactly why the LIVE BIG framework isn't optional, it's the difference between building a business that thrives and one that crumbles under its own growth.

Pushing Through the Fear Zone

I want to be honest about something: none of this was comfortable. Every stage of building my portfolio required pushing through fear.

In LIVE BIG, I describe four zones that entrepreneurs move through: the Comfort Zone, the Fear Zone, the Learning Zone, and the BIG Zone.

The moment I started seriously pursuing real estate, I left my Comfort Zone. And immediately, the Fear Zone showed up. That little voice whispered, "You're not cut out for this. This is too risky. Why does everything have to be so hard?"

Every instinct wanted to retreat to safety. But here's the truth about that temptation: it's actually a sign you're on the path to growth.

I pushed through the Fear Zone by using the Commit-Be-Do approach. I committed to the vision. I chose to be the kind of person who pushes through fear. And I did the things a courageous investor does, even when my stomach was in knots.

My stilettos story from LIVE BIG captures this perfectly. When my quartet was preparing for a singing competition, I found the perfect red heels, 4.5 inches tall, covered in rhinestones. But I couldn't walk in them. My first instinct was to send them back. But something inside said, "Try again." So I practiced. Day after day. And eventually, those shoes became a symbol of my own tenacity. I didn't just master walking in heels, I discovered an inner strength that was waiting to be unlocked.

That's what happens when you stay in the Fear Zone long enough: you push through to the Learning Zone, and eventually, the BIG Zone, where you're consistently operating at full potential.

"Feel the fear and do it anyway." ,  Susan Jeffers

Common Mistakes That Kill Momentum

Based on my own journey and the hundreds of women I've coached, here are the mistakes that most often kill momentum on the path to building something extraordinary:

Skipping the strategy. Diving into action without a plan is like Rose from my Tale of Two Florists in LIVE BIG, lots of hustle, unpredictable results, and constant stress. Lily, who built her strategy first, created consistent profits and less overwhelm.

Trying to do everything yourself. One of the biggest pitfalls entrepreneurs face. As Gino Wickman says, "Delegate to elevate." Don't fall into the trap of being the bottleneck in your own business.

Neglecting your mindset. Your mental soil matters. If your mindset is heavy with negativity and self-doubt (what I call "clay soil" in LIVE BIG), even the best strategy will struggle to take root. Daily brain exercises, affirmations, and intentional mindset work aren't optional, they're the foundation.

Setting vague goals. "Grow my business" is not a Dream Seed. "$2M portfolio in two years" is. Specificity gives your brain a target to aim for.

Ignoring the Fear Zone. Running back to your Comfort Zone every time things get hard guarantees you'll stay stuck. Growth requires discomfort. Embrace it.

Why This Framework Works When Others Don't

I've been asked this many times. There's no shortage of business books, courses, and frameworks out there. So what makes LIVE BIG different?

Three things:

It addresses the whole person. Most frameworks are either all strategy or all mindset. LIVE BIG integrates both. Boss² Up gives you the strategic architecture. Commit-Be-Do gives you the mental operating system. Together, they create alignment between who you are and what you do.

It's built from real experience. Everything in LIVE BIG came from my own journey, not theoretical concepts from a textbook. I built the framework while building my portfolio, while leaving my corporate career, while raising my kids, and while figuring things out in real time.

It connects daily actions to big dreams. The weekly "sprinkle" of action steps, the Dream Gardener's Toolkit with daily huddles, weekly check-ins, and monthly reviews, these create a rhythm of progress that compounds over time. It's not about one big leap; it's about thousands of purposeful steps.

From Case Study to Your Story

Let me bring this full circle. Remember that 4 a.m. alarm? The hamster wheel? The golden handcuffs?

June 30, 2022, marked the day I stepped into a new chapter. I was 48 years old, starting a brand-new career, walking away from the comfort of my W2 with a heart full of gratitude, a thriving real estate portfolio, and six months of savings in the bank.

Was it scary? Heck yeah. Did other people think I was crazy? You bet.

But here's what I'd learned: it didn't matter what other people thought. I'd learned how to believe in myself. It didn't matter that I felt scared. I'd learned how to push through fear. It didn't matter that I was 48 and felt like I was starting over. I had finally learned that life is way too short not to live it fully.

This LIVE BIG case study is my story. But the framework isn't mine alone, it's yours to use. Whether your Dream Seed is a million-dollar business, a career change, a creative project, or simply a life that feels more aligned and joyful, the principles are the same.

Define your Dream Seed with crystal clarity. Craft your Watering Cans with strategic precision. Sprinkle daily action with relentless consistency. Commit-Be-Do your way through every fear and doubt. Knowledge hack your way past every skill gap. And tend your Garden of Dreams like the master gardener you were always meant to be.

The LIVE BIG framework took me from $50K to $2M, from corporate prisoner to CEO of my own destiny, from self-doubt to unshakable confidence. And it's designed to do the same for you, whatever your version of "living big" looks like.

Your Dream Seeds are planted. Your Watering Cans are ready. Now get out there and sprinkle like your future depends on it, because it does.
